How to choose an AI consulting service and judge the ROI

We are an AI consulting business, so treat this as a buyer's checklist you can point at us as easily as at anyone else. Every question below is one we would expect to answer before a business owner in Melbourne's west spends a dollar.

The short answer

Choose on deliverables and ownership, not on presentation. You want a named list of tasks, a benefit estimated from your own minutes and rates, the tools required, the set-up built inside your accounts, and training for the people who will run it. Then judge the fee against the return on a single task. If a consultant cannot show you what you receive, or the ROI is built on someone else's numbers, keep looking.

Six steps to choosing well

  1. Step 1. Decide what you want out of it before you call anyone

    Written in one sentence: fewer admin hours, faster quotes, enquiries answered same day, or staff who can use AI safely. A consultant who is handed a clear outcome can be measured against it. One who is asked to "help us with AI" cannot.

  2. Step 2. Ask what you physically receive

    Deliverables you can point to are worth money: a written list of tasks, an estimated benefit for each, the tools required, the set-up built in your account, and training. Slide decks, maturity assessments and strategy frameworks with no build attached are the ones owners regret.

  3. Step 3. Check whether the estimate is built on your numbers

    Ask how the return was calculated. It should use your minutes per task, your frequency and your rate — not an industry benchmark or a vendor case study. If nobody asked how long your quoting takes, the ROI figure is decoration.

  4. Step 4. Ask who owns the accounts, tools and set-up afterwards

    Everything should be built inside your own subscriptions, in your business's account, with your data. If the work only functions while the consultant's licence, platform or wrapper is in place, you are renting a dependency rather than buying capability.

  5. Step 5. Test whether staff will actually be able to run it

    Ask what training is included, who gets it, and what the person does on day one without help. Adoption is where most AI spend dies, so training and written instructions should be part of the engagement, not an upsell.

  6. Step 6. Compare cost against a single task's return

    A defensible engagement usually pays for itself on one task. If quoting takes six hours a week and half of it goes, the annual saving at any realistic rate is thousands. Judge the fee against that, and against the ongoing subscription cost, before comparing consultants against each other.

Seven questions to ask on the first call

  • What exactly will I have in my hands at the end, and can I see an example?
  • How will you estimate the benefit, and whose numbers will you use?
  • Which tools will I need, what do they cost per month, and why those ones?
  • Whose account is everything built in, and what happens if we stop working together?
  • Who on my team gets trained, and what do they get in writing?
  • What will you tell me not to automate, and why?
  • What happens in the first four weeks after set-up if something is not working?

How to work out the ROI

Take one task. Minutes it takes, times how often it happens, times your own rate. Then subtract what it still takes once AI drafts it and you check and approve.

Worked example. Quoting takes 45 minutes, eight times a week. That is six hours. If drafting drops it to 15 minutes a quote, you get four hours a week back. At a $90 hourly value, that is roughly $360 a week — so a one-off $599 fee plus a $40 monthly tool seat is covered inside the first fortnight, before counting the extra jobs won by quoting same day.

Use your own figures, keep the assumptions written down, and re-measure at four weeks. That is the same arithmetic we use in the audit report, so you can check it.
